The Agentic Future Demands More Than Agents
There's enormous pressure right now to go agentic. Every product leader I talk to is feeling it — from their boards, their customers, their competitors, and honestly, from themselves. The promise is real. Agentic AI can automate complex workflows, reduce toil, and unlock value that wasn't possible even a year ago.
But here's what I keep running into: the hardest part of building an agentic future isn't the technology. It's the organizational conditions required to get there.
We're being asked to build products using paradigms that are genuinely new, in domains where the stakes are high and the tolerance for error is low. That combination demands something specific from the teams doing the building — and from the leaders setting the tone. It demands the freedom to experiment, the safety to fail, and the discipline to validate before you scale.
You Have to Try
This might sound obvious, but I think it's the most underrated truth in AI product development right now: you have to actually try things. You have to build, ship, test, and learn. You have to be willing to put something in front of users that might not work.
The agentic paradigm is too new and too different for anyone to get it right on paper. The gap between "what we think will work" and "what actually works" is wider than it's ever been, because the technology is evolving so quickly and the design patterns are still being established. You can't close that gap with strategy docs and architecture diagrams alone. You close it by building, by running experiments, by watching what happens, and by iterating.
That sounds simple. In practice, it's terrifyingly hard — especially in organizations that have optimized for predictability. Most product teams have gotten very good at estimating, committing, and delivering against a roadmap. Experimentation requires a fundamentally different posture: one where learning is the deliverable and failure is an expected output of the process.
If your team can't try things and fail without consequences, you're not going to build anything truly innovative with agentic AI. Full stop.
Psychological Safety Is the Foundation
This is where I want to spend the most time, because I believe it's the single biggest unlock for teams trying to navigate the agentic shift.
Psychological safety isn't a nice-to-have or a feel-good concept. It's a non-negotiable prerequisite for the kind of innovation that agentic AI demands. Here's why.
Building agentic solutions requires your team to step into deep uncertainty. The technology is new. The patterns are unproven. The customer expectations are still forming. In that environment, people need to feel safe doing a few specific things: proposing ideas that might be wrong, admitting when something they built didn't work, raising concerns about an approach the team is excited about, and saying "I don't know" when they genuinely don't know.
If any of those feel risky on your team, you have a psychological safety problem — and it will show up in your product. Teams without psychological safety default to safe bets. They ship what they know will work rather than what might be transformational.
I've written before about how owning your mistakes builds trust with your team. That principle applies doubly here. As a leader, when you try something with agentic AI and it doesn't work, talk about it openly. Share what you learned. Make it clear that the failure was valuable, not just tolerated. Your team is watching how you respond to setbacks, and they'll calibrate their own risk-taking accordingly.
The teams I've seen move fastest on agentic capabilities share a few traits: they celebrate learning over shipping, they run small experiments before making big bets, and their leaders actively model vulnerability by sharing their own failures and uncertainties. These aren't soft skills — they're strategic advantages.
Define the Art of the Possible
Even with a safe environment and a mandate to experiment, I keep encountering a persistent challenge: people don't know what's possible.
The pace of change in AI capabilities is staggering. What was unreliable six months ago might be production-ready today. What's bleeding edge right now might be table stakes by next quarter. Most product teams aren't staying current with the state of the art — not because they don't care, but because the landscape moves so fast that it's genuinely hard to keep up.
This creates a real problem for agentic product development. If your team doesn't know what's reliably possible with today's models, they're either underbuilding (designing around limitations that no longer exist) or overbuilding (promising capabilities that the technology can't yet deliver consistently). Both are expensive mistakes.
As a product leader, I've found that closing this gap requires deliberate effort. It's not enough to assume your engineers are keeping up with the latest model releases, the PMs you manage spend their time thinking through agentic frameworks for building, or that your designers have internalized what modern agents can do. You need to invest in structured learning — whether that's dedicated exploration time, internal demos of new capabilities, or simply creating space for people to share what they've been experimenting with.

Agents Aren't Always the Answer
Here's a tension I think about constantly: there is so much appetite for agentic solutions right now that it's easy to jump to the conclusion that agents are the right approach for every problem.
They're not.
Agents are powerful when the problem is complex, multi-step, and benefits from autonomous decision-making. But not every user problem fits that description. Sometimes a deterministic workflow is more reliable. Sometimes a simple automation is all you need. Sometimes the user actually wants to stay in the loop rather than delegating to an agent.
This is where product management becomes more important than ever. The hype around agentic AI can pull teams toward building agents for everything, and it takes disciplined product thinking to know when to pull back. Where is the customer's appetite actually at? Where does autonomy add value versus create anxiety? Where is the trust level high enough for users to let an agent act on their behalf?
These aren't technical questions. They're product questions. And they require the same rigorous discovery and validation that any good product decision demands — probably more, given how new the paradigm is.
Discovery and Validation Still Matter (Maybe More Than Ever)
This might be the most counterintuitive point, because the agentic hype can make it feel like speed is everything and traditional product discipline is a luxury. It's not.
If anything, discovery and validation matter more in an agentic world. The risk of building something users don't trust, don't understand, or don't want to use is higher than ever. You can build an agentic solution that's technically impressive and still have it sit unused because users don't feel confident in what the agent is doing, because the outputs don't match their expectations, or because the experience doesn't fit their workflow.
You need to validate that your customers actually want this level of automation. You need to understand whether they trust AI enough to let it act on their behalf. You need to know where they need to stay in the loop and where they're comfortable stepping back. None of this is knowable from first principles — it has to come from talking to users and testing solutions with them.
In Regulated Industries, the Stakes Are Even Higher
I work in legal tech, and this is something I think about every day. In legal, outputs matter enormously. The cost of an incorrect output isn't just a bad user experience — it can have real legal and financial consequences. That reality shapes everything about how we approach agentic AI.
A few principles I've found essential in this context.
First, human-in-the-loop isn't optional. In highly regulated domains, users need to be able to verify what an agent has done, easily and transparently. The UX around agent outputs needs to make it straightforward for a human reviewer to confirm, correct, or override what the system produced. If you make verification hard, people either won't trust the tool or they'll rubber-stamp outputs — and both outcomes are bad.
Second, you need to know when to bail out. Not every task should be completed by an agent end-to-end. Your system needs clear guardrails for when to escalate to a human, and those guardrails need to be based on your actual domain requirements, not just generic confidence thresholds.
Third, observability is everything. When something goes wrong in an agentic pipeline — and it will — you need to be able to look behind the curtain. What decisions did the agent make? What data did it use? Where did it go off track? Without this visibility, debugging becomes guesswork and your evaluation framework has no teeth. Building evals into your agentic systems from day one isn't a nice-to-have. It's how you build a product you can actually maintain and improve over time.
The Real Unlock
The agentic future is coming. The technology is real, the demand is real, and the competitive pressure is real. But the organizations that will actually get there — not just talk about it, but ship products that users trust and adopt — are the ones that invest in the conditions that make innovation possible.
That starts with psychological safety. It requires a culture of experimentation where learning is valued over perfection. It demands closing the knowledge gap so your teams know what's actually possible today. It needs disciplined product thinking to know when agents are the right solution and when they're not. And it depends on rigorous discovery to ensure that what you build actually resonates with the people who'll use it.
The technology will keep advancing. The question is whether your team is set up to take advantage of it.
